Automating Complaint and Return Handling

The complaint is the moment a shopper is most sensitive. A fast, well-handled case often builds a stronger relationship than an uneventful purchase.

Automating Complaint and Return Handling

Complaint and return handling is the process most webshops would rather think about as little as possible — yet it's exactly the moment a shopper is most sensitive, and their trust in your brand is at the greatest risk. A well-handled complaint often results in a stronger, more loyal customer than a smooth but uneventful purchase — a poorly handled one, on the other hand, can permanently lose an otherwise satisfied customer.

Why this process stays the least automated

At many webshops, the order and shipping process is already well automated — returns and complaints, however, still run manually, ad hoc: the customer writes an email, someone reads it, decides what to do, and replies, often days later. This kind of slowness hits the customer at exactly the moment they're already frustrated — over a faulty or wrong product — and every day they wait for a response further worsens the impression they form of your brand.

Another problem with manual handling is inconsistency: if every complaint is judged by a different colleague, on a different day, in a different mood, it can easily happen that two practically identical cases are handled differently — one shopper gets a fast, favorable resolution, another waits days for a less favorable answer. This inconsistency, if shoppers compare experiences with each other (and today, on social media, they can easily do that), can cause a serious credibility problem.

What's worth automating — and what isn't

Automation here doesn't mean a machine makes every decision — it means routine, unambiguous cases get resolved quickly, without human intervention, while more complex, judgment-requiring cases quickly reach the right person, along with the necessary context. A simple, legally unambiguous withdrawal request — the product is undamaged, arrived within the deadline — can be automatically approved and processed, without a human having to go through the same checklist every single time.

More complex cases — a disputed defect, a request past the deadline, an unusual circumstance — are worth leaving to human decision-making, but ideally the system has already prepared the case: gathering the order data, previous communication, and relevant rules, so the decision-maker doesn't have to manually look everything up before responding. This kind of preparation significantly speeds up response time even for cases that ultimately need a human decision.

The speed that builds trust on its own

One of the most easily measurable, immediate benefits of an automated complaint-handling process is the dramatic drop in response time. A customer who gets a clear answer and resolution within minutes or hours stays far more satisfied than one who waits days for a similarly good, but slowly arriving solution — speed itself is a signal of trust, because it says your brand takes their problem seriously.

A fast, fairly handled complaint often builds a stronger customer relationship than a flawless but uneventful purchase — slowness is what causes the most damage.

The practical starting point is mapping out your own complaint process: how many types of cases come up most often, which of them can be decided based on clear, legal or policy-based criteria, and which genuinely need human judgment. This analysis — like with every other automation project — is the first and most important step before diving into any technical solution.

If complaint and return handling currently means a lot of manual, slow work for you, let's take a look together at how much burden and customer dissatisfaction a well-built, human-in-the-loop automation could take off your plate.
