As a business grows, the question eventually comes up: is it time to build your own in-house development or marketing team, or is it still worth relying on external partners? This decision isn't made once and for all — it comes up again multiple times over most growing companies' lives, and there are real, quantifiable arguments for and against both paths.

When an external partner is still worth it

An external partner's — whether an agency or individual specialists — biggest strength is flexibility: you pay for the work when you need it, and don't carry the full cost of a permanent employment relationship (salary, contributions, equipment, sick leave, vacation) during periods when there's less to do. This matters especially for activities that aren't continuous — a website redesign, a bigger campaign, a periodic project — where a full-time in-house specialist's workload would fluctuate.

An external partner also brings broader experience: because they work with multiple different clients, they often see solutions and patterns an in-house specialist working exclusively for your company would never encounter. This is especially valuable in areas where technology or market practice changes fast — an external partner working across multiple companies notices and brings in new, proven solutions faster.

When an in-house team starts paying off

An in-house team clearly starts paying off where the volume and continuity of work reaches a level where a full-time person (or team) is continuously occupied — not in waves, but with steadily enough work at all times. In this case, an in-house employee's hourly cost, with full employment, is typically cheaper than buying the same amount of work externally, because an external partner's fee always includes a flexibility and uncertainty premium too.

Another, often underrated advantage of an in-house team is deeper, accumulating company knowledge. An in-house employee, over time, gets to know your company's processes, customers, and internal logic to a depth an external partner can never reach — simply because their attention is split among other clients. This kind of accumulated knowledge becomes especially valuable for tasks where fast, context-dependent decision-making matters, and where constantly re-explaining things to an external partner would eat up time and money.

The hybrid solution most growing companies eventually settle on

In practice, most healthily growing SMEs don't clearly choose one path or the other — they build a deliberate hybrid: the continuous, everyday, business-critical tasks (which need deep company knowledge) are handled by an in-house team, while periodic projects requiring specialized expertise (a major redesign, specialized technical development) continue to be entrusted to external partners. This setup means you don't have to fully bear either side's trade-offs — you get flexibility where you need it, and deep knowledge where it actually matters.

The question isn't which model is better — it's how continuous your specific tasks are, and how much deep, internal company knowledge they need beyond pure expertise.

For the practical decision, it's worth going through your tasks item by item, and for each asking: is this continuous or periodic work, and how much does it need deep, company-specific knowledge beyond pure technical expertise? The tasks where the answer to both questions is "yes" are the best candidates for building an in-house team — the rest can still be well served by external partners.
